How Sayurbox Achieved 40% Faster Picking and 69% Fewer Missing Items

Business Objective

Reduce labor costs from 13,000 IDR/order to 11,000 IDR/order

To cut labor costs, workers are expected to complete more orders in less time. Initally the average for picking per order was 5 min/order.

Reduce missing items rate by 50%

The current monthly error rate is 5%, with a goal to reduce it to 2.5%. Errors include swapped items, incorrect weights, and wrong quantities.

Problem Statement

Pickers spend too much time matching invoices from the list in the mobile app.

Missing items are caused by picking errors like hard-to-find items, human error, and new pickers.

Because pickers and checkers were busy, we interviewed their team leader to learn about their pain points. Here’s what we found:

Ideation

Design Exploration

Design 1. create a dedicated screen for invoice picking to enhance focus and speed during the picking process.

User Flow 1. This design offers a solution that helps users stay more focused when picking invoices but comes with a longer flow.

User Flow 2. This design has a shorter flow but may lead to users accidentally scrolling, which could disrupt their focus while picking invoices.

Testing

Testing User Flow 1

The picking process averages 3 minutes per order, down from the current 5 minutes.

I timed five pickers with varied experience and found the average picking time was 3 minutes per order.

Testing User Flow 2

Picking takes about 1 minute longer than User Flow 1.

The design is similar to Flow 1, but users accidentally clicked the close button, causing longer completion times in testing.

And for the item location indicator in both designs, there were no issues because all five testing participants understood it, resulting in a 100% success rate.

Impact

An increase in picking speed by 40%.

Before the design was implemented, the average picking time per order was 5 minutes; now, it is 3 minutes per order.

A decrease in the missing items rate by 69%.

For the missing items rate, a reduction of 69% was achieved, exceeding Sayurbox's target of a 50% decrease.
